Business challenge
The reporting ecosystem had grown organically over many years and remained operational, but it was increasingly difficult to maintain.
Business logic lived across Excel workbooks, VBA macros, SQL scripts, manual calculations and undocumented processes.
When a key reporting expert became unavailable, the organization faced a serious continuity risk and needed to turn hidden knowledge into governed BI assets.
Our approach
The first phase focused on discovery: reverse engineering Excel files, VBA logic, SQL scripts and manual reporting processes.
More than 25 stakeholders were interviewed to understand why reports existed, which decisions they supported and where definitions differed.
The target architecture used SQL Server, layered data structures, Power BI reporting, Power Apps governance and centralized business dictionaries.
Business outcomes
Business logic became documented, centralized and easier to maintain.
Reporting moved from individual knowledge and manual files toward governed models, controlled dictionaries and reusable definitions.
The organization reduced key-person dependency and created a stronger foundation for reliable enterprise reporting.
